When continuity matters

A strategy document can establish direction. It cannot attend the investment review, resolve an ownership issue or test whether promised capacity has appeared.

Fractional support may be useful when these decisions recur, the organisation can act on them and an external perspective has a defined role. It is less useful where the need is daily technical delivery or nobody has authority to implement decisions.

A mandate built around outcomes

The work can include portfolio prioritisation, business-case challenge, executive reporting, operating-model decisions and governance coordination.

Distinguish advice, delegated decisions and delivery responsibilities. An adviser does not acquire authority over staff, budgets or risk by attending leadership meetings.

Agree the working rhythm

Set priorities, stakeholder access, cadence and availability against the actual work. Useful outputs may include an investment decision register, roadmap, action owners, commercial measures and unresolved risk account.

The purpose is better decisions and follow-through, not a second reporting bureaucracy. A fixed number of days will not fit every organisation or stage of work.

Connect the team's contributions

Business owners understand the process. Technology teams understand delivery constraints. Finance challenges value. Legal, privacy and security specialists retain their roles.

Fractional leadership is valuable when it connects those contributions and helps resolve choices. It should not displace capable teams or manufacture dependence on the adviser.

Know when to change the arrangement

Review whether the mandate still exists and whether internal capability is growing. The next step could be a smaller scope, an internal handover or a dedicated role.

An engagement should have a useful exit, rather than an automatic renewal.
