When the decision is bigger than a single use case
You may have initiatives competing for the same budget, unresolved build-versus-buy choices or governance that has not caught up with deployment.
A capable internal AI team may also need a common investment framework across business units. The issue is not necessarily missing technical expertise. It may be an unresolved choice about priorities, ownership or acceptable risk.
Start with the alternatives
We clarify the objective and constraints, establish the current position and compare the material choices. Those may include scaling an existing capability, narrowing its scope, investing in a shared foundation, changing a workflow or stopping an initiative.
The recommendation makes trade-offs explicit. Faster deployment may require a more constrained use case. A shared platform may reduce duplication while increasing concentration risk. Local ownership may improve adoption while requiring stronger common controls.
What the engagement produces
An investment roadmap
A sequence of decisions and work, with dependencies, accountable owners and funding conditions. The horizon and detail are agreed to fit the decision rather than imposed as a universal timetable.
A commercial ledger
For each priority: the outcome, baseline, value mechanism, complete costs, assumptions and success criteria. Cash savings, capacity and risk reduction are treated separately.
A practical governance model
The roles and controls required for approval, deployment, monitoring, change and escalation. Legal, privacy and security questions go to the appropriate specialists rather than becoming unsupported compliance claims.
Stop and review decisions
The conditions under which the organisation should continue, change course or stop. These remain visible after approval so the roadmap is not permission to spend regardless of evidence.
What a decision brief should show
The recommended option, alternatives considered, commercial case, material uncertainty, owner and next decision date.
“Run a limited assisted workflow while validating the exception rate” is a different commitment from “roll out autonomous processing across the business”. The evidence must match the scope of the decision.

Business owners understand the work. Technology teams understand delivery constraints. Finance challenges the economics. Legal, privacy and security specialists assess their respective requirements.
