AI Roadmap
AI Roadmap is the short name for the AI Strategy and Governance Roadmap. It sets which initiatives to fund, which workflows to change, who owns delivery and when an underperforming project should stop.
- Who it suits
- Executive teams whose AI decision is bigger than a single use case.
- What it decides
- What you will do, in what order, under whose ownership and controls.
- What you receive
- Agreed priorities, sequencing, owners, guardrails and measures, with the execution plan. The documents are an investment roadmap, a commercial ledger, a governance model and the stop and review conditions.
- Typical duration
- Most roadmaps take 4 to 8 weeks, depending on the number of business units and decisions involved.
- What you bring
- Bring the business problem, existing AI activity and the decision the leadership team needs to make. We need an executive sponsor who owns the decision.
- How the fee is set
- We do not publish a standard price, because the fee follows the scope. The fee is fixed once the scope is agreed.

| AI Opportunity Audit | Where is AI worth pursuing? | Prioritised opportunities and a recommendation | 2 to 4 weeks |
| Operational AI Audit | What needs to change in this specific workflow? | Constraint, baseline and improvement pathway | 2 to 4 weeks for one workflow |
| 90-Day AI Pilot | Can the change improve this workflow at an acceptable cost, quality and risk level? | Measured results against the baseline and a scale recommendation | 13 weeks in 3 phases |

Frequently asked questions
Which engagement should we start with?
Start with the question you need answered. If you have many AI ideas and no clear priority, the AI Opportunity Audit comes first. If the opportunities are known, go to the AI Roadmap. If one workflow is already costing you, an Operational AI Audit can start there. For decisions that may fall within APP 1.7, start with the APP 1.7 Rapid Review. If you are unsure, take the AI Readiness Assessment or ask for a first conversation.
How are fees set?
We do not publish prices, because each fee follows the scope. Scope covers the business units, workflows or decisions included, the evidence available, the people involved and the time the work runs. We agree scope, outputs, participation, fees and timing with you before work begins. Each fee is fixed once the scope is agreed. For the APP 1.7 Rapid Review, one scoping discussion sets it. Before you approve any proposal, ask which decision the fee buys, what is excluded and what would cause a change of scope. Our guide to what changes the cost of AI strategy work lists the questions.
How will we know whether it worked?
Each engagement sets a baseline first. It then measures the outcome against the 4 measures: revenue, cost, time and risk. Released time counts as capacity until someone decides where it goes, as our note on defending an AI time saving explains. Where a result cannot yet be measured, the recommendation says what evidence is still needed and who will gather it.
